\u00c5 jobbe som r\u00e5dgiver handler om tillit og \u00e5 bygge denne over tid, gjerne gjennom flere samtaler. Litt uti prosessen dukker gjerne de vanskelige problemstillingene opp. De som har ligget og gj\u00e6ret over tid, vokst seg st\u00f8rre og blitt stadig mer uh\u00e5ndterlige. Her er et eksempel:<\/p>\n\n\n\n

\u00abDu skj\u00f8nner, vi har en ansatt. Han har v\u00e6rt her noen \u00e5r n\u00e5, er rasende dyktig, og innehar en spisskompetanse det er vanskelig \u00e5 f\u00e5 tak i. Det er bare det at han ikke oppf\u00f8rer seg. Han gj\u00f8r som han selv vil, ignorerer rutinene som f\u00f8lger med jobben, velger vekk internm\u00f8ter og har en arrogant v\u00e6rem\u00e5te mot kolleger.\u00bb<\/em><\/p>\n\n\n\n

\u00c5rsaksbildet<\/h2>\n\n\n\n

Denne problemstillingen er ikke uvanlig og heller ikke enkel \u00e5 l\u00f8se. En nyttig start kan v\u00e6re \u00e5 vie \u00e5rsaksbildet oppmerksomhet. <\/p>\n\n\n\n

Hvordan havnet vi her, og hva er merverdien for den ansatte i \u00e5 oppf\u00f8re seg slik han gj\u00f8r?  Er det s\u00e5 enkelt at han er bevisst maktubalansen, og dermed utnytter at arbeidsgiver er mer avhengig av ham enn omvendt, eller er det ogs\u00e5 andre faktorer som spiller inn?<\/p>\n\n\n\n

Kan det ogs\u00e5 handle om sosiale ferdigheter? Hvor bekvem f\u00f8ler han seg i m\u00f8te med flere? Ligger tryggheten mer i fag enn i smalltalk med kolleger? Gir han inntrykk av en selvsikkerhet han ikke har?<\/p>\n\n\n\n

Eller er det slik at faglige dypdykk krever s\u00e5 mye konsentrasjon, at avbrudd, m\u00f8ter som trekker i langdrag og krav om rapportering, virker direkte stressende? Og ikke minst, vet han hvordan andre opplever atferden hans? <\/p>\n\n\n\n

Hvis \u00e5rsaken ligger p\u00e5 noen av disse omr\u00e5dene kan arbeidsgiver komme langt med \u00e5 invitere til dialog om intensjon og atferd, der leder og ansatt setter samspillsferdigheter p\u00e5 dagsorden og utarbeider nye m\u00e5l sammen.<\/p>\n\n\n\n

Jobbdivaen<\/h2>\n\n\n\n

I motsatt fall, hvis den ansatte er en jobbdiva i den forstand at hans egne personlige m\u00e5l og behov g\u00e5r urimelig og konsekvent ut over andres mestring og trivsel, dukker det opp et grunnleggende sp\u00f8rsm\u00e5l i mitt hode: Hvor viktig er denne arbeidstakeren, egentlig?<\/p>\n\n\n\n

P\u00e5 hvilke andre m\u00e5ter kan arbeidsplassen fylle de rollene han styrer i dag? Er det ressurser i arbeidsmilj\u00f8et som vil blomstre n\u00e5r vekstvilk\u00e5rene endrer seg? Hvordan ser arbeidsmarkedet ellers ut?<\/p>\n\n\n\n

Jobbdivaen er kanskje ikke s\u00e5 uunnv\u00e6rlig som du (og han selv) tror.<\/p>\n\n\n\n

M\u00e5ling p\u00e5 atferd, og ikke bare p\u00e5 resultater<\/h2>\n\n\n\n

Patrick Lencioni har i boken The ideal Teamplayer<\/a> utviklet en modell, som viser hvilke tre ferdigheter som preger en dyktig lagspiller. Han eller hun er b\u00e5de sulten, smart og ydmyk.<\/p>\n\n\n\n

Sulten:<\/strong> Klar til \u00e5 brette opp ermene, ta i et tak, bidra<\/p>\n\n\n\n

Smart:<\/strong> Sosialt v\u00e5ken, sjarmerende og strategisk<\/p>\n\n\n\n

Ydmyk:<\/strong> Bevisst og takknemlig for verdien i resten av laget<\/p>\n\n\n\n

Lencioni p\u00e5peker ogs\u00e5 at uansett hvilke av disse ferdighetene som mangler hos en medarbeider, g\u00e5r det ut over laget. <\/p>\n\n\n\n

Den sultne og smarte<\/strong> styrer mot sine egne m\u00e5l som en talentfull politiker, uten ydmykhet for andres bidrag. <\/p>\n\n\n\n

Den smarte og ydmyke<\/strong> har et sympatisk vesen, og slipper lett unna med slakk line og lite framdrift. Han eller hun er rett og slett ikke sulten nok.<\/p>\n\n\n\n

Hos den ydmyke og sultne<\/strong> st\u00e5r det ikke p\u00e5 innsatsen, men m\u00e5l og retning kan fort bli tilfeldig, siden det ikke ligger en tydelig strategi i bunnen for det som blir gjort. <\/p>\n\n\n\n

Laglederrollen<\/h2>\n\n\n\n

V\u00e5r oppgave som ledere handler om \u00e5 utfordre ansatte p\u00e5 alle disse tre ferdighetene, inkludert evnen og viljen til \u00e5 oppf\u00f8re seg og innrette seg. For \u00e5 n\u00e5 dit b\u00f8r verkt\u00f8ykassen best\u00e5 av b\u00e5de st\u00f8tte, veiledning, bel\u00f8nning og sanksjoner. Det er ingen menneskerett \u00e5 gj\u00f8re som man vil i alle situasjoner.<\/p>\n\n\n\n
