– Tuller du? <\/p>\n\n\n\n

Styrelederen s\u00e5 forskrekket p\u00e5 meg. Jeg kjente ham ikke, men nylig satt vi ved siden av hverandre under en middag. Han var investor i et IT-oppstartsselskap. Tre gr\u00fcndere, alle teknologer. Lansering, pivotering og vekst stod for d\u00f8ren. Han snakket for det meste om penger.<\/p>\n\n\n\n\n\n\n\n

Han fortalte det over lang tid hadde knirket mellom en programmerer og CTO. F\u00f8rstnevnte kjente sin markedsverdi og forsvant. CEO begikk (i mine \u00f8yne) en kardinalsynd som leder; unnfallenhet. Han hadde sittet p\u00e5 hendene, latt det knirke, og til slutt brekke. Det oppstod et farlig kompetansegap, som etter en tid delvis ble tettet. At CEO og CTO begge var investorer og<\/em> styremedlemmer gjorde situasjon kilen. <\/p>\n\n\n\n

Kostnaden av sviktende ledelse<\/h2>\n\n\n\n

Styrelederen ville ha r\u00e5d om mennesker og organisasjon. Siden han var s\u00e5 opptatt av penger ble jeg trigget til \u00e5 snakke et spr\u00e5k ha skj\u00f8nte, borre litt i hva unnfallenheten kan ha kostet investorene<\/em> og hvilke risiko CTO og CEO satte selskapet i (samtalen er omtrentlig gjengitt);<\/p>\n\n\n\n

– Sviktende ledelse er en av de (tre) hyppigste \u00e5rsakene til at ansatte slutter. Den menneskelige kostnaden er alltid for h\u00f8y, men vet du hva det i kroner koster \u00e5 miste en kollega?<\/p>\n\n\n\n

– Nei\u2026<\/p>\n\n\n\n

– Har styret diskutert det at man mistet<\/em> s\u00e5 verdifull kompetanse?<\/p>\n\n\n\n

– Ja, vi snakket om rekrutteringskostnadene.<\/p>\n\n\n\n

– Rekrutteringskostnaden er den minste \u00e5 bekymre over. Jeg snakker om \u00e5 miste<\/em> n\u00f8kkelpersonell<\/em>. Det kan koste fra fire<\/em> \u00e5rsl\u00f8nner og oppover.<\/p>\n\n\n\n

– Tuller du?<\/p>\n\n\n\n

– Nei, og dere burde som investorer i ettertid finne ut hva unnfallenheten kostet dere. Ikke minst hvilken risiko CTO og CEO potensielt kunne satt dere i.<\/p>\n\n\n\n

Han tok det pent, og jeg fortalte om da jeg over en periode p\u00e5 to \u00e5r fors\u00f8kte \u00e5 beregne dette.<\/p>\n\n\n\n

Hos en mine tidligere arbeidsgivere utgjorde tekniske spesialister <\/em>en betydelig andel av alle ansatte. En av disse, Kollega A<\/em>, hadde et anstrengt forhold til sin n\u00e6rmeste leder (leder kun i navnet). Hans produktivitet dalte over tid og ga inntektsfall. Etter hvert kom det klager fra kunder. Merkevaren ble svekket. Frustrasjon ble tatt ut p\u00e5 kolleger. Mye uro. Hans leder foretok seg intet utover \u00e5 kritisere. \u00d8kt frustrasjonen. Andre ledere bare s\u00e5 p\u00e5. Litt frykt. Det gikk som det m\u00e5tte, Kollega A<\/em> sa opp. Ingen unik situasjon.<\/p>\n\n\n\n

De tekniske spesialistene er ingeni\u00f8rer og sertifiseres etter omfattende kursing (p\u00e5 hovedkontoret utenlands). I lengre perioder. Noe som e<\/em>r uvanlig i de fleste selskaper. Tidsvinduet f\u00f8r ny Kollega B<\/em> var fullt operativ var rundt 2 \u00e5r, som ogs\u00e5 gir et inntektsfall.<\/p>\n\n\n\n

Prislapp: Seks(!)<\/em> \u00e5rsl\u00f8nner<\/h2>\n\n\n\n

I v\u00e5r HR-avdeling satte vi ledetiden (fra oppsigelse til ny signering) til 5 uker (mellomlederstillinger 7 uker). Krevende, men kostnaden p\u00e5 ikke \u00e5 besette stillinger er h\u00f8yere enn vi tror.<\/p>\n\n\n\n

De enkelte elementene ble regnet ut i samarbeid med \u00f8konomisjefen. Prislappen kom p\u00e5 n\u00e6rmere seks(!)<\/em> \u00e5rsl\u00f8nner. Korrigert for omfattende kursing og ledetid (til fullt operativ) var prislappen fire(!)<\/em> \u00e5rsl\u00f8nner.<\/p>\n\n\n\n

Den menneskelige kostnaden kan ikke tallfestes. Kostnaden av tapt kunnskap og erfaring er h\u00f8y. Det er ogs\u00e5 verdien av en sertifisert og operative spesialist som gikk til en konkurrent<\/em>(\u2026), hvor ny arbeidsgiver sparte kursing og sertifisering. For den kostnaden hadde vi tatt\u2026<\/p>\n\n\n\n

Regnestykket overrasket mange, ogs\u00e5 HR. Min sjef fikk en \u00f8yen\u00e5pner. Alle visste spesialistene var dyre \u00e5 f\u00e5 operative, men n\u00e5 l\u00e5 det et tall p\u00e5 bordet. “Staff retention” ble fra da av et element i risikomatrisen.<\/p>\n\n\n\n

Prislappen ble imidlertid ikke<\/em> en rekrutteringskalkyle eller prisen p\u00e5 \u00e5 fylle et kompetansegap. Det ble en kalkyle (ROI om du vil) p\u00e5 konsekvenser av ledelse<\/em>. D\u00e5rlig ledelse i dette tilfellet. De menneskelige aspekter kommer alltid f\u00f8rst, men for et styre og eierne er finansiell risiko en viktig variabel. Spesielt i sm\u00e5 og mellomstore virksomheter. Noen ganger er det direkte sammenheng mellom menneskelig og \u00f8konomisk b\u00e6rekraft.<\/p>\n\n\n\n

I hardt v\u00e6r b\u00f8r nedbemanning holdes opp mot kostnaden ved \u00e5 miste kompetansen som m\u00e5 rekrutteres p\u00e5 nytt n\u00e5r stormen er over. Spesielt med tanke p\u00e5 de menneskelige kostnadene. Det er jo ikke sikkert noen vil tilbake til en arbeidsgiver som har behandlet en d\u00e5rlig. Under Finanskrisen<\/em> hadde jeg en arbeidsgiver som hverken sa opp eller permitterte. Vi visste vi var gjort gjenstand for finansielle vurderinger. Samtidig s\u00e5 vi hvilken effekt uteblivende nedbemanning hadde p\u00e5 menneskene i organisasjonen.<\/p>\n\n\n\n

Det er vanskelig \u00e5 f\u00e5 tak i folk og det vil ikke bli lettere. Kjernen i fremtidig ledelse er \u00e5 holde p\u00e5 folk. Som om det er noe nytt. Gode ledere gir mennesker rom utvikling og et godt arbeidsliv.<\/p>\n\n\n\n

Hvor ofte diskuterer styret de menneskelige og pekuni\u00e6re konsekvenser av selskapets ledelse<\/em>, p\u00e5 godt og vondt? Hvor kostbar ledelsen de facto<\/em> er for eierne? Risikobildet? For det er et spr\u00e5k et styre forst\u00e5r.<\/p>\n","protected":false},"excerpt":{"rendered":"
